Starting an AI Consulting Business: A Scoped Pilot and Service

Start an AI consulting service with a problem you can test

An AI consulting business needs a defined customer problem, a service you can actually deliver and evidence that the proposed approach is useful under its stated conditions. Calling yourself an AI consultant or showing a fluent answer does not establish client value. Start by learning the workflow, comparing alternatives and defining a small investigation that an owner can review.

This guide follows an original fictional proposal for turning invented workshop notes into an action table. It includes discovery questions, a service scope, a complete evaluation fixture, an illustrative effort comparison, a pricing worksheet and a bounded next decision. It is not a real paid-client case or a promise of earnings.

The NIST Generative AI Profile, July 2024 supports comparing outputs with known reference information, reviewing output sources and documenting limits when evaluating a system. It also warns against extrapolating performance from narrow assessments. This is voluntary US risk-management guidance, not a business license, consulting qualification or Indian registration checklist.

Choose a service around a workflow

Fictional consultant Ishan is exploring a drafting-assistance service. His prospective customer, an invented workshop organiser, wants an internal action table from short notes. The organiser's concern is that a draft can sound complete while adding a deadline or marking an unfinished task complete.

A useful discovery conversation would ask who writes the notes, who checks the table, which facts must be preserved, how unknown details are handled and what the existing manual process costs in effort. It should also establish whether the supplied material may be used in the proposed environment. Permission to discuss a workflow is not permission to upload private records to a tool.

For this exercise, all notes are invented and nonsensitive. No real client data is collected or transmitted. Ishan's proposed service is a bounded review of drafting feasibility, not autonomous task assignment, public publication or decisions about workers.

Make the deliverables and exclusions concrete

The original proposed service includes a workflow summary, a four-note practice fixture with an answer table, a record of draft mismatches, an effort comparison and a handover note explaining what remains untested. A named organiser reviews the result.

The pilot excludes live integrations, real customer records, automatic reminders, production release and a guarantee of savings. The expected table has three fields: action, status and due date. It must preserve supplied facts and use “Not supplied” for a missing due date. A draft is checked before anyone treats it as an actual action record.

The proposed acceptance condition is that the delivered evaluation identifies each mismatch in the fixture and explains the limits. Acceptance of that report would not approve deployment. A useful consulting deliverable can conclude that the proposed approach is not ready or offers no measured advantage.

Build the original reference fixture

The exercise uses four explicitly supplied notes:

N2: Count the clips. Status: in progress. Due date: Tuesday.

N3: Map the shelves. Status: planned. No due date is supplied.

N4: Draft the sign. Status: in progress. No due date is supplied.

There are four notes and three evaluated fields per note: 12 field checks. Note IDs identify the rows and are not included in this field-match score. The exercise defines a match as agreement with the reference value; this small rule is not a validated universal quality measure.

Examine a constructed candidate draft

For practice, the following candidate output is deliberately constructed by the editor. It was not produced by a named AI product and does not establish any vendor's capabilities:

N3's status is wrong: the note says planned, not completed. N4's Friday deadline is unsupported: no due date is supplied. The other ten evaluated fields match the reference, giving 10 / 12 matched fields in this constructed first draft.

A readable table is not enough. Both mismatches change operational meaning. Counting only whether the output has four rows would miss them. Likewise, a person correcting the two cells should not retroactively give the candidate draft credit for those corrections.

Keep human correction visible

In the next supplied exercise event, the organiser reviews all 12 fields, identifies the two mismatches and corrects N3 to planned and N4 to Not supplied. The corrected table now matches 12 / 12 reference fields.

The report should say: “Constructed first draft: ten matches out of twelve. Human review corrected two mismatches. Final reviewed fixture: twelve matches out of twelve.” It should not say “AI achieved 100% accuracy.” No actual AI generation was tested, and human repair accounts for the difference.

The organiser accepts the evaluation report for this invented fixture. That decision covers the mismatch record and explanation, not a real workflow, repeated tool performance or automatic production use. A later evaluation with an actual approved tool would need its configuration, inputs, outputs and review conditions recorded separately.

Compare full effort rather than generation time alone

The exercise supplies illustrative effort assumptions for two routes. They are invented planning values, not timings observed from a real client or product:

The assisted drafting step is four minutes shorter, but preparation, review and correction together take four minutes longer. Full effort is equal at 18 minutes. These supplied assumptions do not demonstrate a saving or prove that assistance is always inefficient.

A real pilot should compare the complete task under agreed conditions, including quality and necessary review. A short generation time can coexist with substantial verification work. Describe the measured or assumed boundary rather than reporting only the most favorable stage.

Draft a pricing worksheet around scope

An illustrative internal worksheet allocates two hours to discovery, six hours to fixture evaluation and one hour to handover: nine hours. At an invented planning rate of ₹900 per hour, the labor line is ₹8,100. A separately proposed approved-tool-expense cap of ₹600 would give a worksheet ceiling of ₹8,700 if that entire expense cap were used.

These figures are a practice estimate, not a current Indian market rate, an invoice, actual expenditure or expected profit. A cap is not an expense already incurred. The worksheet does not specify taxes, legal terms or every cost of operating a business.

The useful method is to show what work the price covers, which assumptions can change and which additional work needs separate agreement. An actual service proposal should clarify scope, delivery, expenses, responsibilities and decision points through the applicable professional process. Do not convert a fictional worksheet into a promise of recurring monthly income.

Develop an honest first prospect conversation

A concise original service introduction is:

I am exploring a small evaluation service for internal action-table drafting. I would first understand your workflow and compare a permitted fixture against an agreed reference. The deliverable would identify mismatches, review effort and limits. It would not promise automation or savings before testing. Would a short discussion of that workflow be useful?

This is a sample, not a message sent to a prospect. It asks about a specific problem without claiming successful clients or guaranteed returns. A positive response would permit the agreed conversation, not authorize unrestricted data access or production changes.

Decide the next step from the evidence

The constructed fixture exposes two kinds of failure: false completion and invented timing. The effort worksheet shows no full-task saving under its assumptions. Those findings identify the next investigation: whether an actually approved tool and review method can preserve unknowns and improve the complete task under representative conditions.

They do not justify immediately selling an unattended system. They also do not prove that AI assistance can never help. A consulting recommendation should follow the actual evidence, including a decision to change scope, continue investigation or stop a particular proposal.
